Why Agent Deployment Often Stalls at Data Boundaries

Why do agent deployments always stall at data boundaries?

Most projects fail not due to model limitations, but because no one can clearly define what data is available and how much of it can be shared.

When building agent projects, the most time-consuming part is often not integrating the model, but defining data boundaries: which documents are accessible, what fields can be read, and whether answers can cite sources.

Unclear boundaries lead to two issues: constant revisions of the plan and reluctance to use it after launch. The solution is to define permissions and data scope within the plan itself, rather than deferring decisions to runtime.

A safer approach is to first validate in a well-defined scenario, such as internal policy lookup or product Q&A, before gradually expanding the scope.
